Performance Max Campaign Management with Real Control

Google’s most automated campaign type, set up with the right data, assets, exclusions and measurement so automation works for your business rather than against it.

Performance Max Campaigns

What is Performance Max Campaigns?

Performance Max is a Google Ads campaign type that uses a single campaign to reach people across Google’s inventory: Search, Shopping, YouTube, Display, Discover, Gmail and Maps. Instead of choosing keywords, placements and bids for each channel, advertisers provide goals, budgets, conversion data, creative assets, product feeds and audience signals, and Google’s machine learning decides where and when to show ads to reach those goals.

When set up well, Performance Max can find profitable customers that separate campaigns would miss, and it has become central to many ecommerce accounts and an important option for lead generation. When set up poorly, it can quietly spend budget on low-value placements, cannibalise branded searches that would have converted anyway, optimise towards junk leads or show assets that do not represent the brand well. Because much of the automation is less transparent than traditional campaigns, the quality of the inputs and the discipline of measurement matter more than ever.

Our Performance Max campaign management focuses on those inputs and guardrails. We make sure conversion tracking reflects real business value, organise product feeds and asset groups meaningfully, provide strong creative assets and audience signals, apply brand exclusions and negative keywords where appropriate, use value-based bidding and new customer goals when they fit, and analyse channel, search term and asset insights to keep improving. We also decide honestly when Performance Max should work alongside Search and Shopping campaigns, and when it should not be used at all.

Capabilities

Performance Max Campaigns capabilities.

Inputs that guide automation

Accurate conversion values, quality feeds, strong assets and relevant audience signals give Google’s AI the right information to optimise.

Structured for control

Separate campaigns or asset groups for product categories, margins, bestsellers or services let budgets and targets match business priorities.

Brand protection

Brand exclusions and negative keywords prevent Performance Max from claiming credit for branded searches that would convert anyway.

Lead quality safeguards

For lead generation, CRM-based conversion imports and form spam protection steer the campaign toward genuine, qualified enquiries.

Creative that represents your brand

Assets are produced deliberately, including videos, so Google does not rely on automatically generated creatives that may miss the mark.

Insight-led optimisation

Channel performance, search term insights, asset reports and audience insights are reviewed regularly to refine inputs.

Tested, not assumed

We use Google Ads experiments to measure incremental results before shifting large budgets into Performance Max.

Guide

What should you know about Performance Max Campaigns?

What is Performance Max?

Performance Max is a goal-based Google Ads campaign that serves ads across all of Google’s advertising channels from a single campaign. You define the conversion goal, budget and bidding target, and provide text, images, videos, product feeds and audience signals. Google then decides which ads to show, on which channel, to whom and at what bid. It is designed to find conversions wherever they are available within Google’s network.

When does Performance Max work best?

Performance Max tends to perform best in these conditions.

  • Ecommerce businesses with a well-maintained product feed.
  • Accurate conversion tracking, ideally with values reflecting revenue or profit.
  • Enough conversion volume for the algorithm to learn.
  • Good creative assets, including video.
  • Clear targets for cost per acquisition or return on ad spend.
  • Willingness to give the campaign time to learn and stabilise.

When should you be cautious with Performance Max?

Performance Max can struggle when conversion tracking is weak, conversion volumes are very low, the business sells to a narrow B2B audience, lead quality varies widely, or brand search makes up much of the reported performance. In these cases, focused Google Search campaigns often give better control and clearer insights, with Performance Max tested later once the foundations are in place.

How does Performance Max use product feeds?

For ecommerce, Performance Max draws on your Google Merchant Center feed to create Shopping ads and dynamic product ads across channels. Feed quality directly affects performance: accurate titles with important attributes, clear images, correct prices and availability, product types and custom labels for margin, bestseller or seasonal grouping. Custom labels let us separate campaigns by profitability and focus budget where returns are highest. Our Google Shopping ads service covers feed optimisation in depth.

What are asset groups, and how should they be organised?

An asset group is a collection of creatives, headlines, descriptions, images, logos and videos, together with audience signals and, for retail, a set of products. Organising asset groups by theme, such as product category, audience or service line, lets each group use relevant messaging. Generic assets that try to cover everything usually perform worse. We create focused asset groups with enough variety for Google to test combinations.

What are audience signals?

Audience signals are hints that help Performance Max find the right people faster, especially at the start. They can include your customer lists, website visitors, app users, custom segments based on search terms or websites, interests and demographics, and search themes that describe what your customers look for. Signals are starting points, not restrictions; Google may show ads to people outside them if it predicts conversions.

How do you stop Performance Max from taking credit for brand searches?

People searching for your brand name are likely to buy anyway. If Performance Max captures those searches, its results can look better than its true incremental contribution. Brand exclusions let you prevent Performance Max from serving on searches for your brand on Search and Shopping, leaving them to a dedicated brand search campaign that is measured separately. Account-level negative keywords and campaign negatives add further control over irrelevant searches.

Can Performance Max work for lead generation?

Yes, but it needs extra care. Because Performance Max optimises toward the conversions it can see, it can find people who fill forms easily but never become customers, and it may attract spam submissions from certain placements. Safeguards include importing qualified leads and sales from your CRM as conversions, using conversion values that reflect lead quality, adding form validation and spam protection, and reviewing placement and lead data regularly. Our lead generation campaigns service covers these practices.

Which bidding strategies suit Performance Max?

Performance Max uses conversion-based bidding: maximise conversions, optionally with a target cost per acquisition, or maximise conversion value, optionally with a target return on ad spend. Value-based bidding is preferred for ecommerce and for lead generation when lead values differ. Targets should be set realistically based on historical data and adjusted gradually, since sudden changes restart learning and cause volatility. Conversion value rules can adjust values by location, device or audience.

What is the new customer acquisition goal?

Performance Max can bid higher for new customers or focus only on new customers, using your customer lists and conversion data to recognise existing ones. This helps businesses that want growth rather than repeat purchases from people who would buy anyway. It works best with accurate customer lists uploaded regularly and a clear view of the value of a new customer.

Why do creative assets matter so much?

Performance Max serves ads in many formats: text ads on Search, product ads on Shopping, video on YouTube, image ads on Display and Discover. If you do not provide video, Google may create basic videos automatically from your images, which rarely look professional. We provide a full set of high-quality images in required ratios, logos, headlines, descriptions and short videos, and review asset performance reports to replace weaker creatives over time.

How do you see what Performance Max is doing?

Google now provides more reporting than when Performance Max launched, including channel performance across Search, Shopping, YouTube and Display, search term insights, asset performance, audience insights and placement information. We analyse these reports to understand where results come from, identify wasted spend and decide which inputs to improve. We also compare Performance Max results with business data such as new customers and profit, not just platform-reported conversions.

How do Performance Max and Search campaigns work together?

Performance Max and Search campaigns can run in the same account. When a search matches an exact-match keyword in a Search campaign, the Search campaign is generally prioritised. This lets advertisers keep precise control over their most important keywords while Performance Max finds additional opportunities. We plan the account structure so campaigns complement each other rather than compete.

How do you test whether Performance Max adds value?

Platform-reported conversions can overstate impact, especially when brand and remarketing traffic is included. We use Google Ads experiments to compare results with and without Performance Max, or to test changes such as new assets or bidding targets, and we look at overall business outcomes, total revenue, new customers and blended cost per acquisition, rather than campaign metrics alone.

How long does Performance Max take to learn?

New campaigns typically go through a learning period of a few weeks while the algorithm explores. Performance can fluctuate during this time. Major changes to budgets, targets or assets can trigger new learning. We launch with sensible budgets, avoid frequent large changes and judge performance over meaningful periods rather than day by day.

Which Performance Max mistakes should you avoid?

These mistakes often lead to disappointing results.

  • Launching without reliable conversion tracking or values.
  • Leaving brand searches unexcluded and overestimating results.
  • Providing no video, so Google auto-generates low-quality ones.
  • Putting all products in one asset group regardless of margin.
  • Optimising lead campaigns toward any form fill.
  • Changing targets and budgets too often.

What is final URL expansion, and should you use it?

By default, Performance Max may send users to pages on your website other than the final URLs you provided, if it judges them more relevant. This can help find new traffic, but it can also send visitors to blog posts, career pages or policy pages that do not convert. We decide whether to allow URL expansion based on your site structure, and exclude pages or use URL rules where needed.

How should budgets be set for Performance Max?

Budgets should allow enough daily conversions for the algorithm to learn; very small budgets spread across many asset groups rarely perform well. For ecommerce, budgets are often set by product group based on margin and target return. For lead generation, budgets are aligned with target cost per qualified lead and sales capacity. We increase budgets gradually as results prove sustainable.

Pricing & engagement

How do pricing and engagement work?

Performance Max is managed within a monthly Google Ads retainer. Creative production for images and videos can be included or quoted separately. Ad spend is paid directly to Google.
